3 things to know before you read

1

Counterfactual explanations answer 'what is the minimum change the applicant would need to make to receive a different outcome?' — turning rejections into actionable guidance

2

Unlike SHAP/LIME which explain what influenced a decision, counterfactuals explain what would change the decision — a fundamentally different and more actionable question

3

Counterfactual generation must respect real-world actionability constraints: telling a customer their application would succeed if their income were ₹40L is useless; telling them it would succeed if they reduced their outstanding EMI burden by 15% is actionable

How Are Counterfactual Explanations Different from SHAP Explanations?

Direct Answer

SHAP explanations answer "which features most influenced this particular decision?" — they are retrospective. Counterfactual explanations answer "what is the smallest change to the input that would produce a different output?" — they are prospective and actionable. A SHAP explanation tells you what hurt your application; a counterfactual explanation tells you what would fix it.

**SHAP explanation (retrospective):** "Your credit application was rejected. The main factors reducing your score were: high existing debt burden (SHAP: -0.38), short credit history (SHAP: -0.22), and recent payment delay (SHAP: -0.15)." This tells you why you were rejected. But it doesn't tell you what to do about it — especially since credit history length and past payment delays are features the customer cannot change. **Counterfactual explanation (prospective):** "Your application would be approved if: your existing EMI burden were reduced to ₹18,000/month (currently ₹27,000), OR if you had no payment delays in the past 6 months, OR both. Reducing your EMI burden alone would increase your approval probability to 71%." This tells you exactly what is actionable and achievable. The customer can act on it. **Regulatory context:** India's DPDP Act and RBI FREE-AI both require that AI-driven rejections be accompanied by explanations that enable the data subject to challenge or improve their situation. Counterfactual explanations are the gold standard for satisfying this requirement — they provide actionable information, not just attribution data.
